Systems Thinking in Corporate Strategy: The People Express Methodology
The methodology described by Sterman (2013) uses a system dynamics framework to analyze the rise and fall of People Express Airlines. Instead of a traditional retrospective case study, this approach utilizes a Management Flight Simulator to allow for experimental testing of strategic decisions.
Research Design
The study is designed as a computational simulation experiment. It moves beyond linear explanations of business failure to investigate how internal strategies and external environments create complex feedback loops over time.
The design follows three distinct phases:
- Iterative Simulation: Participants act as decision-makers, controlling variables like hiring, fleet expansion, and ticket pricing.
- Qualitative Modeling: Translating simulation results into visual causal maps to identify the feedback structures driving organizational behavior.
- Policy Stress-Testing: Designing and evaluating alternative management policies to find a path toward "sustainable success" rather than boom-and-bust cycles.
Sample and Data Sources
The "sample" in this context refers to the historical data points and operational parameters used to build the simulation environment.
- Historical Data: Real-world metrics from the 1981–1987 operations of People Express Airlines.
- Operational Roles: Specific focus on "Customer Service Managers" (CSMs)—personnel who performed cross-functional roles to maintain high productivity.
- Archival Records: The simulation is grounded in the Harvard Business School (HBS) case study and historical records of the airline industry following deregulation.
Data Collection
Data collection follows a dynamic, simulated path:
- Reference Modes: Analysts record graphical data over a specified historical period to identify qualitative patterns (e.g., rapid growth followed by a "death spiral").
- Decision Logs: The simulator captures every strategic choice made by the user regarding aircraft purchases, marketing spend, and recruitment.
- Performance Metrics: The model collects continuous data on fleet size, service quality, employee morale, and financial solvency throughout the simulated years.
Analysis Techniques
The analysis is rooted in System Dynamics, utilizing two primary tools:
- Causal Loop Diagrams (CLDs): These diagrams map the "Feedback Polarity" of the business. Analysts identify which loops are "reinforcing" (driving growth) and which are "balancing" (causing decline or stability).
- Stock and Flow Structures: This involves measuring the accumulation of resources (like trained staff or aircraft) and the rate at which those resources flow through the system.
- Dynamic Hypothesis: Testing a specific theory about why the company failed—for example, the idea that over-expansion diluted service standards, which eventually crushed demand.
Validity and Reliability
The methodology ensures rigor through several mechanisms:
- Historical Alignment: The simulator is calibrated to replicate the actual historical trajectory of the airline when traditional management decisions are applied.
- Controlled Experimentation: By using a "flight simulator," researchers can test "extreme conditions" in a safe environment, ensuring that the findings are robust across different market scenarios.
- Interpretable Complexity: The model aggregates complex human interactions into manageable variables, allowing for consistent results that can be replicated by different users under the same conditions.
Limitations
- Software Constraints: The specific simulator used in this study is limited to PC platforms, which may restrict accessibility for some researchers.
- Human Element Simplification: While the model is sophisticated, it inevitably simplifies the nuances of human behavior and market volatility into mathematical set-points.
- Educational Boundary: The primary purpose is pedagogical; while it offers deep strategic insights, it focuses on teaching students how to think in systems rather than providing real-time forecasting for current airlines.
